BigBasket shoppers put real effort into building a grocery cart, then hit unavailable items at checkout and start over somewhere else. The write-up argues the culprit is not inventory volatility but the timing and communication of uncertainty: expectations collapse only after the effort is already spent. The result is abandonment, revenue leakage, and less trust the next time someone reorders.

Progressive Fulfillment Signaling spreads that uncertainty across the journey instead of dumping it at the end. A Fulfillment Confidence Indicator sits inline below the price at add-to-cart and in the cart, marked low, medium or high, deliberately calm rather than alarming. A Recovery Layer gives low-confidence items inline alternatives and a stronger visual treatment so nobody restarts the whole trip. An Explicit Checkout Revalidation step confirms availability before payment, replacing silent failure with a clear message and an immediate substitute.
